The Contractor's Paperwork System (in one afternoon)

Set up a per-job system from intake to invoice in one afternoon. Six steps, no filing cabinet, works for a crew of one or five.

You do not need a bookkeeper or expensive software to get your paperwork under control — you need a system that files by job and a couple of habits that make it stick. This guide walks you through building that system in an afternoon. Do it once and it runs itself.

Step 1 — Decide on one destination per job

The single most important decision: everything about a job goes in one place, organized by the job, not by document type. Pick your tool — a per-job app is ideal because it can file for you, but even a disciplined folder-per-job setup beats scattered channels. The rule is one job, one home.

Step 2 — Set up your intake

Decide how a new job enters your system. The moment someone asks for a price, it should become a job — a card on a board, a folder, a row. This is your 'Lead' stage. Nothing should enter the business without a home. See a simple job status board workflow for the stages.

Step 3 — Wire up automatic filing

  1. Set up a way to forward supplier emails straight to the job (a per-job inbox address is ideal).
  2. Set up a way to text or upload site photos to the job.
  3. Create a client/vendor upload link so other people can send you files that file themselves.

If it takes more than one action to file something, it won't get filed on a busy day. Optimize every intake channel down to a single forward, photo, or upload.

Step 4 — Define the documents a job must have

Write down the checklist of what a complete job folder contains: accepted quote, signed contract, permits, change orders, supplier invoices, photos, client invoices, warranty. When every job hits the same checklist, nothing quietly goes missing.

Step 5 — Add a status so paperwork drives the work

Give every job a stage: Lead, Quoted, In progress, Awaiting payment, Done. Now your paperwork is not just storage — it is a to-do list. A job stuck in Awaiting payment is money you are owed; a job stuck in Quoted is a follow-up you forgot.

Step 6 — Build the two habits that keep it alive

  • File on receipt, never later — forward, photograph or upload the moment a document exists.
  • Move the status when reality changes — drag the job to its new stage from your phone, on site.

That is the entire system. Everything else is detail. If you only take one thing from this guide, make it habit one: file on receipt. It is the single behavior that separates crews who always find the document from crews who are forever scrolling their camera roll.
